Why the economics have changed
Stanford’s 2025 AI Index reports steep declines in the cost of using capable AI models. At the same time, the OECD finds that adoption among smaller firms still trails larger businesses, often because of skills, finance, data and governance constraints. That gap creates an opening for founders who can combine accessible technology with a precise customer problem.
The crucial shift is from staffing every activity to designing a system. A lean company can use AI to prepare research, classify enquiries, draft routine communications and maintain an operating record, while people retain responsibility for sales, relationships and exceptions.
A better target than “everyone”
The strongest small businesses usually serve a recognisable group with a recurring, expensive problem. A useful design test is whether you can name the first 100 prospective customers, describe the event that causes them to seek help and explain the measurable improvement you provide.
- Choose one customer type and one high-value workflow.
- Define the human judgment that must remain accountable.
- Automate preparation, coordination and repetition.
- Charge for the outcome and service experience—not the amount of generated text.
The 500-customer calculation
A focused company does not need mass-market scale. Five hundred customers paying an average of $2,000 a year represents $1 million in annual revenue before expansion services. The practical question is whether delivery remains reliable as volume grows. Standardise onboarding, capture customer context once, measure exceptions and create clear escalation points to a person.
What creates defensibility
Low headcount is not itself an advantage if every competitor can copy the offer. Defensibility comes from accumulated customer understanding, trusted distribution, proprietary workflow data, repeatable outcomes and a community that has reasons to stay. AI reduces the cost of operating the business; it does not remove the need to earn preference.
